Mercedes explain how it became out of sync with F1 rivals amid extraordinary development war

Mercedes has been out of step with rival F1 teams with its upgrade strategy. James Allison has detailed how that came to be.

Mercedes technical director James Allison has revealed why the Brackley-based squad is currently "out of phase" with its F1 rivals on upgrade timing, despite leading both championships at the halfway stage of the season.

Allison explained that the team deliberately pushed the W17's design later than any previous car in order to capture performance from what he described as an unprecedented rate of aerodynamic development under the new-for-2026 regulations.

"One of the defining characteristics of this regulation cycle is just how immature the regulations still are," Allison said on the latest episode of the Nu Silver Arrows podcast. "Development rates are enormous compared to previous years.

"On the aerodynamic side, the gain rate we're seeing in the wind tunnel is roughly six or seven times greater than it was last season."

That extraordinary gain rate, according to Allison, is translating into tangible lap time at a remarkable pace. "It's roughly half a second every couple of months, which is a very significant rate of progress," he added.

"We made a conscious decision before the season to push the first car harder than we've ever pushed one before. We left things later than usual and effectively built a programme with almost no contingency.

"The upside was that we were able to capture as much of that steep development curve as possible before the first race, which is why the car arrived with such a strong level of performance.

"The downside is that we essentially spent all of that performance upfront. Other teams finalised their cars earlier and were therefore able to begin developing upgrades earlier."

A second-half weighted gamble

The contrast with the approaches of Ferrari, McLaren and Red Bull is pronounced. The former has been the grid's most prolific developer, introducing 32 upgrades across the first eight races, including an 11-component package in Miami and an eight-part overhaul in Barcelona.

McLaren delivered a major mid-season update that propelled Lando Norris to a dominant victory in Hungary, while Red Bull overhauled its front wing, sidepods, floor and bodywork in a single Miami hit.

However, it remains to be seen if those three teams front-loaded their development spending, and if so, how significantly.

Mercedes team principal Toto Wolff has acknowledged the strategy is a deliberate gamble, describing the team's upgrade plan as "second half of the season weighted" after the Hungarian Grand Prix.

Deputy technical director Simone Resta has confirmed that more sizeable upgrades will arrive once racing resumes after the shutdown.

With Kimi Antonelli leading the drivers' championship on 219 points and Mercedes 72 clear of Ferrari in the constructors' standings, the team banked enough early advantage to absorb any leapfrog effect. But the margins are thinning.

"We're now slightly out of phase with some of our competitors. They have been introducing upgrades while we've been rebuilding our development pipeline," Allison said.

"What we're seeing is that everyone is making gains at a broadly similar rate. That means the competitive picture can change very quickly.

"Our objective is simply to keep our nose in front and ensure that the next wave of upgrades restores the advantage we built at the start of the season.

"In the meantime, we just have to ride out those moments when other teams arrive with significant new developments."
